Had a similar problem.
You need to check the chain tension in different rotation points of the wheels/sprockets. I think I killed off a couple sprockets because the chain tightened up in places. Also check the tension after each and every run to ensure the engine hasn't moved.
Note that the chain tension will change as you tighten the front and rear screws on the engine mounts.
At the price of the drum you can't afford too many mistakes!
